Taking a product from an idea to something you can hold in your hands is easier said than done. Once you move into manufacturing, the reality can feel very different, because you will find yourself dealing with minimum order quantities, production timelines, quality standards, communicating with suppliers, unexpected costs. Not to mention making dozens of decisions you may never have considered before.
For first-time founders and product creators, the manufacturing process can present one of the biggest challenges. The good news is that… Most production challenges can be overcome when you know what to expect.

Understanding Minimum Order Quantities (MOQs)
The minimum order quantity (MOQ) is the smallest number of units that a manufacturer is willing to produce for a particular order. Depending on the product, materials and factory, this could be as few as 100 units or as many as several thousand.
At first, a high MOQ can seem risky. Why commit to producing 1,000 units when you’re not sure whether customers will buy even 100? But there is usually a reason behind the number.
Manufacturers incur setup costs, purchase materials, tool up, employ labor, use machines and implement quality control processes. Producing a small batch can sometimes cost almost as much as producing a larger one.
Rather than trying to negotiate the MOQ down immediately, ask the manufacturer why it exists. Is could be related to the raw materials used, the packaging, the machine setup, or it could also be a specific component that must be purchased in bulk. The goal isn’t just to achieve the lowest possible MOQ. The goal is to find a production quantity that strikes a balance between unit economics, actual demand and cash flow.
You could simplify the packaging, select a standard material, minimize color variations or arrange a smaller initial production run. Sometimes it makes much more sense to pay a slightly higher unit price for an initial batch than to commit to a huge inventory investment.
Don’t Treat Quality Control as an Afterthought
Another common misconception is that quality control happens automatically at the factory. It doesn’t.
Even an experienced manufacturer may produce something that doesn’t meet your expectations if your specifications are unclear. Words such as ‘premium’, ‘high quality’ and ‘luxury finish’ can have very different meanings to different people.
This is why your product specifications need to be as specific as possible, as it is only by ensuring the details are precise that you can avoid any potential issues. It would help to include details such as dimensions, materials, colors, tolerances, finishes, packaging requirements and labels to define what ‘correct’ looks like.
It helps having a reference point throughout production, so wherever possible, create a ‘golden sample’ — an approved physical sample representing the standard that the factory should reproduce.
Quality control should happen at different stages:
- Before production, confirm materials and components.
- During production, check that the manufacturing process is following specifications.
- Before shipment, inspect finished products and packaging.
For larger or more complex orders, it is advisable to use an independent inspection service rather than relying solely on the manufacturer’s internal quality checks.

Samples Are Not Just a Formality
If there’s one step that’s worth taking seriously, it’s sampling. It gives you the opportunity to identify issues before investing in hundreds or thousands of units.
Don’t forget that testing the sample is crucial at this point. Use the product in the same way as a real customer would. Open and close the packaging. If it’s meant to be washed, wash it. Carry it around. Assemble it. Stress-test it. Check the dimensions. Compare the color under different lighting conditions.
Ask yourself: What could go wrong after the product has been used 10, 20 or 50 times?
Remember that the first sample may not be perfect. That’s normal. The important thing is to document the changes you want and ensure that the manufacturer confirms them before moving into mass production.
The Communication Trap
Manufacturing requires effective communication across companies, cultures, languages, time zones and technical backgrounds. Miscommunication can become costly very quickly. Because of that, relying on verbal instructions alone is not a good idea.
Put important details in writing. Use drawings, photographs, measurements, annotated samples, reference materials and clear specifications.
Instead of saying ‘Make the logo a little smaller’, specify the exact dimensions or placement.
Instead of saying ‘Use a darker blue’, provide the relevant color reference.
From the examples given, it’s easy to see how another individual’s perspective can differ so much from your own. The more objective your instructions are, the less room there is for interpretation.
Watch Out for the Hidden Costs
The quoted unit price rarely covers the full manufacturing cost. Depending on your product, you may also need to budget for tooling, molds, samples, packaging, labels, testing, certifications, freight, customs duties, storage costs, inspection fees and product modifications.
For example, a product that costs €5 per unit to manufacture may not be a €5 product by the time it reaches your warehouse. Before placing an order, calculate the true landed cost. Understanding the full cost structure will help you to set realistic retail prices and protect your margins.
Five Common First-Time Manufacturing Mistakes
1. Ordering too much too soon.
While a large order may reduce your unit cost, unsold inventory still represents a cost. Start with a quantity that provides enough product to enable you to learn without putting unnecessary pressure on your cash flow.
2. Choosing a supplier based only on price.
The cheapest quote isn’t necessarily the best deal. Reliability, communication, quality, lead times and consistency may be worth far more than a small difference in unit cost.
3. Skipping proper product specifications.
If your requirements aren’t documented, important decisions will be left open to interpretation.
4. Approving a sample without properly testing it.
A sample should be treated as a test, not a formality.
5. Assuming that everything will go according to plan.
Delays, material shortages, defects, shipping problems and unexpected changes can all occur. Build contingency into your timeline and budget.

Manufacturing Gets Easier When You Treat It as a Process
The most important change of mindset for first-time manufacturers is to understand that production is not a one-off transaction. It’s an ongoing process involving learning, testing, communication, inspection and improvement.
Use your initial order to assess your supplier’s performance, identify quality issues, determine production times, and evaluate customer response to the finished product. Then use these insights to refine the next production run.
Start small when it makes sense. Document everything. Test your samples. Inspect your production. Ask questions before problems become expensive. Most importantly, don’t let the complexity of manufacturing put you off getting started.
The smartest manufacturers learn by doing, but they make sure they don’t have to learn the same expensive lesson twice.
